A mid-stage vertical SaaS platform serving operations teams in a service industry wanted AI capability inside their product on a defined timeline. They had no internal ML team and no appetite to build one before they knew which capabilities would matter to retention.

Fulcrum took the build end-to-end: a Python agent layer, a suite of MCP servers exposing the partner's product data model and a small set of external systems, a retrieval layer indexing customer-tenanted knowledge, and an eval harness scoped to the partner's customer-facing accuracy threshold. Production hardening included tenant isolation, structured tracing, and a feature-flagged rollout the partner's customer-success team could pace.

We carried the architecture decisions, the build, and the eval discipline. The partner kept the roadmap, the customer relationship, and the product surface — which is the shape that works when the partner is the company on the contract.

A growth-stage operating company — multifamily-adjacent, regional footprint — was deciding whether to commit to a vendor for AI across resident communications and back-office workflows, or to build internally over the next eighteen months. Their leadership team had read every deck and could not tell which vendor would survive.

Fulcrum ran a structured diligence: vendor evaluations against the partner's actual workflow data, an internal-build cost curve grounded in real engineering estimates, a technical RFP the partner could send back to the vendors, and a staged adoption plan that decoupled the operating-metric goals from the vendor-vs-internal question.

The output was not a recommendation. It was a framework the partner's executive team used to make the call themselves, and a kept-warm relationship for when they're ready to move to a build engagement.

An applied-AI vendor with a credible technical product was struggling to reach operators in industries where the buying motion is relationship-driven and the gatekeepers don't take cold pitches. Their direct sales team had pipeline, but not into the segment that mattered most for their next round.

Through DCS — Fulcrum's channel and advisory arm — we built the operator-facing positioning, introduced the vendor into a handful of operator networks where we already had standing, and designed an evaluation pilot tight enough that operators could say yes without committing to a full deployment.

The channel is the work. The vendor stayed on their roadmap; DCS handled the reach, the framing, and the first-meeting credibility that the vendor's own brand could not yet carry.
